The problem
Every warehouse kept its own stock sheet, and head office found out what had moved a week later. Orders were taken against numbers that were already wrong, and the monthly close took eleven days.
What we did
- 01Two weeks on site, in each warehouse, writing down what people actually did rather than what the process document said.
- 02One data model for products, batches and locations, with the warehouse staff reviewing it before anything was built.
- 03A first release covering only goods-in and stock transfer, live in ten weeks, so the hardest habit changed first.
- 04Orders, invoicing and approvals added over the next two quarters, with the old spreadsheets kept read-only until nobody opened them.
